Fungsi Manajemen

Fungsi Manajemen ialah berbagai jenis tugas atau kegiatan manajemen yang mempunyai peranan khas dan bersifat saling menunjang untuk mencapai tujuan yang telah ditetapkan sebelumnya.

Banyak sekali ahli yang mengemukakan tentang fungsi manajemen ini. Ambil contoh misalnya George R. Terry. Dia menyebutkan bahwa fungsi manajemen terdiri dari:
a. Planning (Perencanaan)
b. Organizing (Pengorganisasian)
c. Actuating (Penggerakkan)
d. Controlling (Pengawasan).

Sedangkan Harold Koontz dan Cyril O’Donnel membagi fungsi manajemen menjadi:
a. Planning (Perencanaan)
b. Organizing (Pengorganisasian)
c. Staffing (Penyusunan Pegawai)
d. Directing (Pembinaan Kerja)
e. Controlling (Pengawasan).

Tidak jauh berbeda dengan pendapat para ahli di atas, Henry Fayol mengemukakan bahwa fungsi manajemen terdiri dari:
a. Planning (Perencanaan)
b. Organizing (Pengorganisasian)
c. Commanding (Pemberian Komando)
d. Coordinating (Pengkoordinasian)
e. Controlling (Pengawasan).

Ahli lain yang bernama Lyndall F. Urwick menambahkan pendapat Henry Fayol dengan Forecasting (Peramalan), sehingga urutannya menjadi:
a. Forecasting (Peramalan)
b. Planning (Perencanaan)
c. Organizing (Pengorganisasian)
d. Commanding (Pemberian Komando)
e. Coordinating (Pengkoordinasian)
f. Controlling (Pengawasan).

Selanjutnya Luther Gullick membagi fungsi manajemen menjadi:
a. Planning (Perencanaan)
b. Organizing (Pengorganisasian)
c. Staffing (Penyusunan Pegawai)
d. Directing (Pembinaan Kerja)
e. Coordinating (Pengkoordinasian)
f. Reporting (Pelaporan)
g. Budgeting (Anggaran).

Untuk lebih jelasnya, berikut ini Anda akan mempelajari uraian singkat tentang fungsi manajemen yang paling banyak digunakan.

Perencanaan (Planning) ialah fungsi manajemen yang harus bisa menjawab rumus SWIH. WHAT(apa) yang akan dilakukan, WHY (mengapa) harus melakukan apa, WHEN (kapan) melakukan apa, WHERE (dimana) melakukan apa, WHO (siapa) yang melakukan apa, HOW (bagaimana) cara melakukan apa,

Pengorganisasian (Organizing) ialah fungsi manajemen yang berhubungan dengan pembagian tugas. Siapa mengerjakan apa dan siapa bertanggung jawab pada siapa.

Penggerakkan (actuating) yaitu fungsi manajemen yang berhubungan dengan bagaimana cara menggerakkan kerabat kerja (bawahan) agar bekerja dengan penuh kesadaran tanpa paksaan.

Pengawasan ( Controlling) disebut juga fungsi pengendalian. Suatu proses untuk mengukur atau membandingkan antara perencanaan yang telah dibuat dengan pelaksanaan. Dengan adanya pengawasan ini, diharapkan jangan sampai terjadi kesalahan atau penyimpangan.

Disamping itu, Forecasting (Peramalan) sering dijadikan sebagai bahan pertimbangan. Forecasting ialah kegiatan meramalkan, memproyeksikan atau mengadakan taksiran terhadap berbagai kemungkinan yang akan terjadi sebelum suatu rencana yang lebih pasti dapat dilakukan.

The Functions of Management
(The Functions of Management Revolve around the Manager)

The Manager is the moving force of the organization. It is his function to make it mobile and operative. It is therefore necessary to understand what the organization stands for and how it is to function to understand the role and responsibilities of the Manager. An Organization is established with certain objectives or purposes. It possesses resources intended to be utilized fully to achieve these purposes. Organization also consists of people from within and outside. The people from within should form a integrated block and operate in a coordinated manner to ensure the realization of the objectives of the Organization. They constitute the dynamic resource of the organization and it is the role of the manager to provide leadership to this team and act as its guiding force. An Organization also interacts with the outside environment. The outside environment is the source for both opportunities and also threats. And it is the function of the manager to react suitably to both. Before proceeding to define appropriately the qualities and skills expected of a manager to be successful, it is essential to understand more exactly about the different functions which constitute the process of management.

Essential Features of the "Process of Management"

Process consist of a series of sequential operations commencing with a beginning and terminating with an end, in each cyclic operation, that are necessary to achieve specific goals or results. The process of management is characterised by the following features

1. Continuity :
Management is a never-ending and continuous process. The different function like planning, organising, staffing, directing, controlling etc. are interrelated and interdependent

2. Circular :
The functions are inter-active. They are non-linear and circular. And in a way all functions may be considered as sub-functions of each other. For example, planning, organising, staffing and controlling may all occur within a planning process.

3. Social :
Management deals with human elements from within and outside. It influences significantly the whole society. Management decisions may have far-reaching social consequences (like the ill-conceived decision of some industries to engage 'child labour'; industries polluting the environment with poisonous gases and effluents etc.). A Manager, therefore, while taking decisions must remember the likely impact of his decision on society and ensure that management decisions do not act in conflict with accepted social values.

4. Composite :
The functions of management should be considered in its entirety. The functions are integrated and overlapping. Thus we cannot perform staffing functions without planning and organizing etc. Similarly planning will be empty without being followed by other functions.

Classification of Management Functions

The elements of management process are known as functions of management. However various authors have classified these differently. Henry Foyal classified them into

1. Planning

4. Coordinating and

5. Controlling

R.C.Davis identified planning, organising and coordination as part of control.

Luther Gullick has given the word 'POSDCORB' which standsfor

7. Budgetting(B)

Koontz and O'Donnell have suggested

Erneast Dale has in addition mentioned 'innovation' and 'representation'

In short it is the function of the Manager to secure the optimized working of the organization. Maximization of results is his duty and satisfy the interests of all those who are deemed to constitute the organization, the share holders (who look for a proper return on their investment), the employees (who aspire for a rewarding career) and the large number of consumers (who look for punctual supply of the goods and services provided by the organization at a competitive prize). So far it is defining the goal or destination where the Manager should reach. The steps that the Manager takes to achieve this goal and to reach his destination constitute his functions.

Planning

The first function of the Manager is planning. It is also the foremost and the essential function. Planning equips the Manager mentally to meet his tasks. Planning also involves a number of preliminary exercises. To plan for the organization the Manager should first understand the culture and creed of the Organization, what it stands for what are its objectives. The Manager should study the resources available within the organization, as also the strength and weakness of the Organization. In the next phase the Manager should perceive the environment outside the organization and assess correctly the opportunities it provides and the challenges it poses. The actual planning process should start based on this preliminary knowledge. Planning is done for the operations of the next period (normally one year, but certain growth plans are also made over a two year period).

Planning defines the goals and objectives to be reached in the plan period. It also consist of policies, procedures, methods, budgets, strategy and programmes that are needed to achieve the goals set. Decision-making is the most important and integral part of planning. Plans should be simple, sensible and implementable. Planning after envisaging at the corporate level should percolate down to the base level. Functional plans for each functional Divisions (like Purchase, Production, Marketing, Personnel are prepared). At each level the plan should be discussed with the person who is to implement the same and his involvement/active participation should be secured.

Organizing.

Organizing is to give a proper shape to the structure that should execute the plan smoothly to achieve its success. It is the function of putting together different parts forming an enterprise and make it an organic whole to enable it to carry out defined operations. Various activities to fulfill the goals have to be grouped and these are to be assigned to people in-groups or departments. The authority, responsibility, accountability needed at each level to execute the plan is to be defined and delegated.

The process of organising consists of the following steps:

a. determining and defining the activities required for the achievement of planned goals;

b. grouping the activities into proper and convenient units;

c. assigning the duties and activities to specific positions and people

d. delegating authority to those positions and people;

e. defining and fixing responsibility for performance; and

f. establishing horizontal and vertical authority-responsibility relationship throughout the organisation

Staffing

The staffing function involves identifying/selecting the right person for executing each task planned. By carrying the functions of organizing and staffing the "plan" is transformed from a document level to the operational stage. The staffing function includes all the jobs connected with recruitment, selection of staff, their training, placement, remuneration appraisal, promotion, retirement etc.

Classical writers on Management Science did not consider staffing as a distinct function, but as a part of the function of "organising". However in view of the growing significance of human resource management staffing is considered as a separate function by all modern writers.

Directing

Dozens of participating staff members should learn to think in common for executing the plan and work in cooperation. It is the duty of the Manager to guide his subordinates by training coaching, instructing and indicating what to do, when to do and how to do. Thereafter closely monitor the team at work to ensure high standard and efficiency. In India Government departments sometimes have designated the Manager as "the Director" (Director of Agriculture etc.)

Function of Directing embraces the following activities:

a. issuing orders and instructions

b. supervising (overseeing) people at work

c. motivation, i.e. creating the willingness to work for certain objectives,

d. communication, i.e. establishing understanding with employees regarding plans and their implementation, and

  1. leadership or influencing the behaviour of employees

Controlling

"Control' is the tool for course regulation as the organization marches ahead and correcting it when it diverts off-course. After filling the vehicle with fuel, kicking it to start and giving a dynamic forward thrust, the next function is to operate the gears and the brake system judiciously to regulate its onward movement. The results of the activity must confirm to the laid down standards and all variations should be analyzed and root cause identified. Where possible hindrances in the growth path are removed. Control also means deviating from the course to reach the goals, if the present one is not taking us there. Control system also identifies non-performers or low performers. Constant review/appraisal should be carried out and corrective steps initiated then and there.

The process of controlling involves the following steps:

a. establishing standards for measuring work performance;

b. measurement of actual performance and comparing it with the standards;

c. finding variances between the two and see the reasons therefor; and

d. taking corrective action for rectifying deviations so as to ensure attainment of objectives

Coordination

In a group performance inter-se mismatches should be removed. Supply of material should come, when production needs it. If there is a mismatch in the time schedule it is an instance of lack of coordination. It is the central task of the manager to reconcile differences in approach, timing, effort or interest and to harmonize individual goals with organizational goals. Coordination is the effort to ensure a smooth interplay of the functions and forces of all the different component parts of an organization so that its purpose will be realised with minimum friction and maximum collaborative effectiveness. "Coordination is the process whereby an executive develops an orderly pattern of group efforts among his subordinates and secures unity of action in the pursuit of common purpose."(Daltan E.McFarland)

Motivating, Innovating and Representing.

Motivation-
It is the role of the Manager to get the job done. The job is done at several points by different persons simultaneously working. Once the operational cycle starts rolling satisfactorily, the burden of the manager is minimized. He has only to monitor its smooth progress and continuity. He has to take steps needed for this on an on-going basis. Employee motivation is one such function. Employees do not carry out jobs as per contractual obligation. They have to deem themselves as part of the Organization. They should deem progress and growth of the organization instantly as the sure way for providing their own individual career growth. Motivated employee releases willingly extra energy/input in the fulfillment of accepted tasks. He works for reward and also for recognition. When his performance ends in positive results, it brings him the joy of achievement satisfaction.

Innovativeness-
It is a quality of dynamism. Innovation is bringing in new ideas into play to improve methods, process or techniques. A conventional approach leads to routine results. An innovative approach leads to more positive success. It is the innovative organization, which endures well in a competitive market. It is the function of the Manager to encourage the flow of innovative proposals/suggestions from his operating staff, in fields like sales promotion, publicity, incentive schemes, inventory control, purchase systems etc.

Public Relations or Representing Function
An organization does not thrive in isolation. It has to interact active and positively with the outside environment. Building public relations is essential. The Manager has to deal constructively with the public, press, government, shareholders, bankers, financial institutions and revenue authorities, as also with trade unions. No organization can stay in the field if it neglects its consumers. The demand of the consumer is for service with quality. Everyone in the organization should be made conscious of this and this is a major task of the manager.

We have seen the different functions of management, which form part of management process. These process are employed by the Manager to secure the "Output" (Goals of the management) realised making use of the Inputs (Resources of the organization). The resources of the organization consist of

1. Men

2. Money

3. Material

4. Machinery

5. Methods

As we have seen the processes that are employed on these (or with these) inputs are, - planning, organising, staffing, directing, and controlling. By applying the processes with the inputs, the outputs are to be secured representing the goals of the management like Profits, Growth, Stability etc. The process of management involves the determination of goals and converting these goals into results.

Service Marketing Mix

The service marketing mix comprises off the 7’p’s. These include:
• Product
• Price
• Place
• Promotion

• People
• Process
• Physical evidence.


Lets now look at the remaining 3 p’s:

People

An essential ingredient to any service provision is the use of appropriate staff and people. Recruiting the right staff and training them appropriately in the delivery of their service is essential if the organisation wants to obtain a form of competitive advantage. Consumers make judgements and deliver perceptions of the service based on the employees they interact with. Staff should have the appropriate interpersonal skills, aptititude, and service knowledge to provide the service that consumers are paying for. Many British organisations aim to apply for the Investors In People accreditation, which tells consumers that staff are taken care off by the company and they are trained to certain standards.

Process

Refers to the systems used to assist the organisation in delivering the service. Imagine you walk into Burger King and you order a Whopper Meal and you get it delivered within 2 minutes. What was the process that allowed you to obtain an efficient service delivery? Banks that send out Credit Cards automatically when their customers old one has expired again require an efficient process to identify expiry dates and renewal. An efficient service that replaces old credit cards will foster consumer loyalty and confidence in the company.

Physical Evidence

Where is the service being delivered? Physical Evidence is the element of the service mix which allows the consumer again to make judgements on the organisation. If you walk into a restaurant your expectations are of a clean, friendly environment. On an aircraft if you travel first class you expect enough room to be able to lay down!
Physical evidence is an essential ingredient of the service mix, consumers will make perceptions based on their sight of the service provision which will have an impact on the organisations perceptual plan of the service.


To summarise service marketing looks at:

The Characteristics of a service that are:
(1) Lack of ownership
(2) Intangibility
(3) Inseparability
(4) Perishability
(5) Heterogeneity.

The Service marketing mix involves analysing the 7’p of marketing involving, Product, Price, Place, Promotion, Physical Evidence, Process and People.

To certain extent managing services are more complicated then managing products, products can be standardised, to standardise a service is far more difficult as there are more input factors i.e. people, physical evidence, process to manage then with a product.

Characteristics of a Service

What exactly are the characteristics of a service? How are services different from a product? In fact many organisations do have service elements to the product they sell, for example McDonald’s sell physical products i.e. burgers but consumers are also concerned about the quality and speed of service, are staff cheerful and welcoming and do they serve with a smile on their face?

There are five characteristics to a service which will be discussed below.

1. Lack of ownership.

You cannot own and store a service like you can a product. Services are used or hired for a period of time. For example when buying a ticket to the USA the service lasts maybe 9 hours each way , but consumers want and expect excellent service for that time. Because you can measure the duration of the service consumers become more demanding of it.

2. Intangibility

You cannot hold or touch a service unlike a product. In saying that although services are intangible the experience consumers obtain from the service has an impact on how they will perceive it. What do consumers perceive from customer service? the location, and the inner presentation of where they are purchasing the service?.

3. Inseparability

Services cannot be separated from the service providers. A product when produced can be taken away from the producer. However a service is produced at or near the point of purchase. Take visiting a restaurant, you order your meal, the waiting and delivery of the meal, the service provided by the waiter/ress is all apart of the service production process and is inseparable, the staff in a restaurant are as apart of the process as well as the quality of food provided.

4. Perishibility

Services last a specific time and cannot be stored like a product for later use. If travelling by train, coach or air the service will only last the duration of the journey. The service is developed and used almost simultaneously. Again because of this time constraint consumers demand more.

5. Heterogeneity

It is very difficult to make each service experience identical. If travelling by plane the service quality may differ from the first time you travelled by that airline to the second, because the airhostess is more or less experienced.
A concert performed by a group on two nights may differ in slight ways because it is very difficult to standardise every dance move. Generally systems and procedures are put into place to make sure the service provided is consistent all the time, training in service organisations is essential for this, however in saying this there will always be subtle differences.

Menghadapi Orang Sulit

Dalam pergaulan sehari-hari, kita sering menjumpai orang-orang tertentu yang sulit dihadapi. Orang-orang jenis ini juga ada di kantor kita dalam berbagai variasinya. Ada tipe orang yang tak pernah berhenti bicara dan kalau sudah bicara tak bisa disela atau pun susah distop, dan orang macam ini umumnya tak mau mendengar. Ada tipe lain lagi yang selalu punya kata untuk mengomentari orang lain, atau yang lebih parah lagi suka mengkritik pekerjaan temannya, yang bukan bagiannya. Kita juga menjumpai adanya orang-orang yang tak bisa menjaga komitmen.

Di antara orang-orang seperti itu ada yang diam-diam maupun terang-terangan menempatkan diri sebagai pesaing Anda, misalnya dalam meraih simpati dan opini positif dari atasan. Sebagian yang lain lagi mungkin ada yang berusaha menjatuhkan Anda sehingga memaksa Anda untuk selalu merasa seolah-olah Anda perlu balik mengawasi dia. Orang-orang tertentu di tempat kerja Anda mungkin juga membentuk ‘geng’ tanpa memasukkan Anda menjadi anggotanya, sehingga Anda menjadi merasa tersisih.

Begitulah, orang-orang yang sulit semacam itu, yang pada gilirannya membuat kita juga berada dalam situasi yang sulit, ada dalam setiap lingkungan kerja. Kita harus menyadarinya. Tak peduli jenis situasi sulit seperti apa yang kita temukan, orang atau situasi yang sulit tak mungkin kita hindari. Kita harus menghadapinya. Mengapa demikian –mengapa tak kita diamkan saja?

Menurut kolumnis masalah SDM Susan M Heathfield, bila kita mendiamkan saja orang-orang yang sulit seperti itu, situasi tidak akan berubah dengan sendirinya, dan biasanya akan makin buruk. Cuek, atau pura-pura tidak tahu hanya akan memperbaiki situasi di permukaan, namun sebenarnya justru menunda konflik yang kelak bisa meledak menjadi sesuatu yang bersifat kontraproduktif.

Pada dasarnya, orang berada dalam situasi “shock” ketika mereka diperlakukan secara tidak profesional. Jika Anda menghadapi situasi seperti itu, cobalah renungkan dan pahami apa yang sebenarnya tengah terjadi. Sekali Anda telah menyadari apa yang sedang terjadi, membiarkan diri berlama-lama berada dalam situasi sulit bukanlah pilihan yang tepat. Jangan sampai situasinya menjadi semakin tidak rasional sehingga membuat Anda marah dan sakit hati. Susan mengingatkan, alangkah jauh lebih baik menghadapi orang yang sulit selagi kita masih bisa bersikap objektif dan mengendalikan emosi.

Lebih penting lagi, membiarkan diri terlibat dalam konflik berkepanjangan di tempat kerja, bukan hanya akan membuat Anda disalahkan karena dinilai “tidak becus menghadapi situasi layaknya seorang profesional dewasa”. Lebih dari itu, salah-salah Anda bahkan bisa dicap sebagai “orang sulit" juga. Sekalinya Anda dicap begitu, maka sulit untuk menghapusnya dan berdampak buruk terhadap perkembangan karir Anda ke depan.

Jadi, ketimbang situasinya menjadi terbalik, lebih baik Anda hadapi orang yang sulit di lingkungan kerja Anda sejak dini. Susan memberikan cara yang produktif untuk menghadapi mereka:

1. Mulailah dengan bertanya pada diri sendiri. Yakinkah Anda bahwa masalahnya adalah orang lain, dan bukan Anda sendiri saja yang overacting?

2. Diskusikan apa yang sedang Anda alami dengan teman atau kolega yang terpecaya.

3. Dekati orang yang Anda anggap sumber masalah tersebut untuk diajak bicara dari hari ke hati.

4. Tindak lanjuti pembicaran empat mata itu: apakah ada perubahan sikap? Apakah lebih baik? Atau, lebih buruk? Perlukah dilakukan pembicaraan lanjutan?

5. Hadapkan orang yang sulit itu ke publik. Misalnya, sindir dia dengan humor yang halus sampai yang agak kasar.


Jika kelima cara di atas tidak berhasil dengan baik, lakukan langkah berikut:

1. Libatkan pihak lain. Termasuk, bicarakan dengan atasan. Catatlah bahwa masalahnya bukan lagi sebatas antarpribadi melainkan sudah menyangkut produktivitas kerja Anda yang terganggu. Blak-blalan saja pada bos, betapa sulitnya menghadapi orang tersebut.

2. Kerja sama dengan karyawan lain yang punya masalah yang sama dengan orang tersebut. Tapi, hati-hati dengan pendekatan ini. Ingat selalu bahwa Anda ingin menyelesaikan masalah, dan bukannya sedang menggalang sekutu untuk menjatuhkan orang lain

3. Jika pendekatan tersebut gagal membuahkan hasil yang menggembirakan, cobalah batasi akses orang yang sulit tersebut terhadap diri Anda.

4. Pindah ke divisi lain. Tentu saja ini tergantung besar-kecilnya perusahaan tempat kerja Anda, tapi yang jelas Anda tak bisa lagi bekerja dengan orang yang sulit itu. Jadi, pindah bagian adalah pilihan mutlak.

5. Bila hal itu tidak mungkin, cabut saja dari perusahaan tempat Anda bekerja. Sebab, Anda bukan orang yang sulit.

Menjinakkan Orang Orang Sulit

Orang-orang sulit adalah mereka yang dianggap mengganggu kedamaian dan keindahan hidup kita dalam bekerja, maupun dalam hidup sehari-hari. Biasanya, orang-orang yang kita anggap ‘sulit’ tersebut adalah orang-orang yang sering membuat kita tersinggung, marah, merasa tidak dihargai, dan lain-lain. Sebagai akibatnya, kita kesulitan meningkatkan prestasi karena adanya orang-orang tersebut.

Seringkali julukan ‘orang-orang sulit’ sebenarnya hanya penilaian subyektif yang kita berikan kepada orang lain. Semuanya kembali berpulang kepada diri kita; apabila sebagai seorang karyawan profesional kita belajar melihat segala sesuatu dengan obyektif dan memberikan respon yang positif, saya yakin kita akan bisa menilai dengan lebih akurat.

Kadangkala, yang mempersulit kita bukanlah orang lain, melainkan diri kita sendiri. Sebagai contoh, apabila kita tergolong orang yang kurang disiplin (sehingga tugas-tugas yang kita terima seringkali tidak bisa diselesaikan tepat waktu) sedangkan atasan kita adalah orang yang sangat disiplin (dan selalu menuntut bahwa setiap tugas harus diselesaikan tepat waktu), sekali waktu kita pasti akan menerima teguran. Ketika kita tidak juga menunjukkan perubahan, atasan mengeluarkan Surat Peringatan, bahkan sangsi. Jika itu yang terjadi, kita tidak bisa berkata bahwa atasan kita ‘orang yang sulit’, karena penilaian yang kita lakukan tidak lagi obyektif, melainkan sebaliknya. Karena itu, sebelum membuat penilaian kita perlu berkaca lebih dahulu dan melihat di mana letak sumber persoalannya; apakah memang di dalam diri orang lain, atau justru kita-lah ‘biang kerok’nya.

Mengapa menjadi ‘orang sulit’?
Penyebab yang pertama adalah karakter atau pembawaan orang yang bersangkutan.

Selain itu, bisa juga disebabkan karena orang tersebut (mungkin) sedang melakukan ‘tindakan balas dendam’; mungkin di waktu lampau ia pernah mengalami perlakuan serupa, entah oleh orang lain atau oleh kita sendiri, dan secara kebetulan ia mendapatkan kesempatan untuk melakukan pembalasan – ini lebih merupakan faktor personal.

Penyebab ketiga adalah karena orang tersebut memiliki kriteria/standar yang cukup tinggi, sehingga kita merasa tidak sanggup memenuhi standar tersebut. Hal itu bisa disebabkan karena standar yang dipatok terlalu tinggi, atau karena kita yang memiliki kualitas terlalu rendah.

Meresponi ‘orang-orang sulit’
Jika secara subyektif kita menganggap orang-orang tertentu sedang mempersulit hidup kita, namun kemudian kita mendapati bahwa yang menjadi sumber kesulitan itu adalah diri kita sendiri, yang perlu kita lakukan adalah berubah. Ketika kita mengubah diri, secara otomatis orang-orang tidak akan mempersulit kita lagi, karena mereka mulai mendapati bahwa kita bisa diajak bekerjasama secara profesional.

Jika penilaian yang kita buat sudah cukup obyektif (dengan kata lain, orang-orang tersebut memang orang yang ‘sulit’), yang perlu kita lakukan adalah bersikap kepada mereka dengan cara yang sama seperti kita menghendaki mereka memperlakukan kita. Dengan berbuat demikian, kita seperti sedang menaburkan benih yang diharapkan dapat bertumbuh dan akhirnya dimunculkan oleh orang yang bersangkutan.

Menyadarkan ‘orang-orang sulit’
Ada beberapa alternatif yang bisa dilakukan: pertama, kita langsung berbicara kepada orang tersebut dan memberitahunya bahwa apa yang ia lakukan sering menyulitkan kita, bahkan teman-teman yang lain. Jika kita berbicara dengan terbuka dan jujur, dan kita melakukannya berkali-kali, saya percaya ia akan menjadi sadar –sekeras apapun hatinya- kecuali orang itu memang kebal, bebal dan menyebalkan. Kalau itu yang terjadi, berarti orang tersebut bukan hanya sekadar keras kepala, namun juga keras hati.

Jika kita sudah mencoba sendirian namun tidak berhasil, mungkin kita harus memakai cara keroyokan –panggil beberapa teman yang lain, bahkan kalau perlu melibatkan pemimpin- untuk berbicara kepadanya.

Berbicara dari sudut pandang pemimpin, jika pimpinan sudah mengambil keputusan, tidak seharusnya ia mengubah-ubah keputusan, karena hal tersebut dapat menggangu kestabilan kerja orang-orang lain. Tapi saya juga tidak menutup mata bahwa memang ada pemimpin yang gampang sekali berubah pikiran/plin-plan. Ini sangat berbeda dengan orang yang sedang melakukan manuver – orang yang bermanuver akan melakukannya dengan tujuan yang jelas. Kadangkala, ada orang-orang yang memang suka ‘banting setir’ tanpa alasan jelas; ia melakukannya karena merasa memegang kendali. Kalau itu yang terjadi, sebagai karyawan kita perlu belajar mengenali sifat pemimpin dan mempersiapkan diri untuk dengan cepat mengikuti manuvernya.

Pahami bahwa setiap pemimpin menetapkan standar dengan sebuah alasan; standar yang ditetapkan pasti bertujuan untuk memajukan perusahaan yang ada. Itu sebabnya kita perlu belajar untuk memenuhi standar, karena dengan begitu kita sedang menunjukkan keprofesionalan kerja.

Sebenarnya, menyampaikan teguran adalah hal yang wajar untuk dilakukan oleh siapa saja; yang perlu kita perhatikan adalah batasan etika. Bagaimanapun juga, pemimpin berada dalam posisi yang lebih tinggi dari karyawan, sehingga sudah seharusnya seorang karyawan menghargai atasannya. Kalaupun seorang karyawan memberi teguran pada atasan, seyogianya ia menegur dengan cara yang terhormat dan dengan sikap yang menghargai, sehingga atasan membuka hati dan mendengar apa yang dikatakan oleh bawahan. Alasan mengapa ada pemimpin yang menjadi tersinggung ketika menerima teguran dari orang di bawahnya adalah karena cara penyampaian yang kurang sopan atau kurang hormat, sehingga menyinggung harga diri dari atasan tersebut. Jika kita berbicara dengan tutur kata yang sopan, pemilihan kata yang baik serta intonasi yang tepat, saya yakin orang yang kita ajak berbicara pasti akan membuka diri terhadap kita.

“Sayalah orang sulit itu!”
Jika kita mendapati bahwa ternyata kita-lah si orang sulit, terus tunjukkan perubahan yang harus kita munculkan. Dengan mulai menyadari bahwa diri kita adalah sumber masalah, secara otomatis kita akan mulai memikirkan apa yang harus dilakukan agar tidak lagi dianggap sebagai ‘orang sulit’. Tulis semua masukan yang kita terima dari teman maupun orang terdekat kita dan mulailah kaji secara obyektif. Kemudian mulailah merancang gaya hidup yang harus kita jalani dan ambillah tindakan tegas untuk mewujudkannya.

Menjinakkan ‘orang-orang sulit’
Hal pertama yang perlu kita lakukan adalah belajar memahami orang yang bersangkutan – apa yang menjadi alasan ia berperilaku seperti itu; apakah karena konflik batin, sifat bawaan, atau karena standar yang terlalu tinggi. Setelah itu, cobalah menempatkan diri kita untuk berfungsi dan memenuhi apa yang ia harapkan. Dengan terus menaburkan benih-benih pengertian, saya yakin akan tiba waktunya orang lain dapat memahami kita juga.

Jangan terburu-buru menjatuhkan penilaian terhadap seseorang. Belajarlah untuk berdiam diri dan mengevaluasi terlebih dahulu, apakah penilaian yang kita berikan tersebut sudah obyektif, atau justru sebaliknya. Jika ternyata sifatnya subyektif, berarti masalahnya justru terletak pada diri kita; berubahlah! Ketika Anda berubah, orang tersebut secara otomatis akan menunjukkan perubahan terhadap Anda juga. Jika penilaian Anda sudah obyektif, belajarlah untuk memahami orang tersebut dan jadilah sosok seperti yang diangankan oleh orang yang Anda anggap ‘sulit’ itu. Dengan begitu, saya yakin hubungan satu sama lain akan semakin bertambah baik, demikian pula halnya dengan kinerja tim dan perusahaan. Ketika hal itu terjadi, kesuksesan menjadi semakin dekat dengan Anda.

Jenis perusahaan yang bergerak dalam bidang jasa, khususnya pelayanan kesehatan, selalu tidak lepas dari masalah penanganan komplain, karena lingkup pelayanan kesehatan begitu kompleks, dan yang terpenting proses produksi terjadi bersamaan dengan proses ditribusi maupun konsumsi oleh customer atau dalam hal ini pasien.
Akibat adanya ketidakpuasan terhadap pelayanan, komplain pelanggan adalah hal yang wajar, bagi perusahaan, sehingga suatu perusahaan seharusnya menyambut baik komplain. Penanganan komplain yang efektif justru akan dapat meningkatkan loyalitas pelanggan terhadap perusahaan tersebut. Namun penanganan komplain yang jelek akan mengakibatkan pelanggan bisa berpindah ke rumah sakit lainnya apalagi sekarang ini tingkat kompetisi bisnis rumah sakit sangat tinggi dengan banyaknya dibangun rumah sakit maupun klinik baru di Indonesia.

Perlu disadari oleh perusahaan, bahwa setiap komplain yang diterima dari pelanggan merupakan indikasi pelanggan tersebut masih akan tetap setia. Sudah seharusnya setiap komplain yang disampaikan oleh para pelanggan yang mempunyai problem, disambut dengan ucapan terima kasih oleh front–line staff. Perusahaan wajib berterimakasih karena komplain memberikan kesempatan kepada perusahaan untuk melakukan penyempurnaan.

Seringkali juga bahwa customer yang telah kecewa terhadap pelayanan kemudian tidak melakukan komplain. Customer model ini yang perlu diwaspadai karena umumnya customer model begini tidak akan pernah kembali menggunakan rumah sakit tersebut. Selain itu akan menimbulkan terjadinya dampak domino yang lebih hebat, dimana customer tersebut cenderung akan membicarakan kejelekan rumah sakit itu kepada orang lain dan bahkan menyarakankan agar orang lain tidak mencoba-coba menggunakan rumah sakit tersebut.
Untuk itu front-liner staff perlu sekali memahami bahwa penanganan pelayanan customer adalah hal utama untuk menghindari komplain dan menghindari suatu layanan yang buruk. Namun, memang suatu komplain tidak bisa dihindari. Oleh karena itu perlu kiat-kiat penanganan komplain. Berikut beberapa kiat dalam menangani komplain pelanggan yang kami sarikan dari tulisan Handi Irawan D. MBA.Mcom, Managing Director Marketing & Research Consultan Frontier.“Mengucapkan terima kasih” merupakan langkah pertama yang harus dilakukan oleh front-line staff. Seringkali, mengucapkan terima kasih bukanlah hal yang sulit dilakukan. Yang menjadi masalah, apakah front –line staff mampu melakukannya dengan tulus. Gerakan tubuh dan pancaran sinar mata serta senyum yang menyertai, lebih dari sekedar kata-kata. Tak mengherankan, pengembangan sikap terhadap jajaran customer service sangatlah penting. Mereka perlu diyakinkan bahwa pelanggan yang komplain ini masih memberikan kesempatan kedua kepada perusahaan.

Kiat kedua dalam menangani komplain adalah mengucapkan “maaf” setelah mengatakan kata “terimakasih.” Pada umumnya, setelah kata ini, emosi pelanggan yang komplain pastilah reda. Sekali lagi, tanpa disertai sikap yang benar-benar berorientasi pelanggan, tidaklah mudah mendidik karyawan untuk melakukan hal ini dengan tulus. Yang lebih sering terjadi adalah reaksi spontan untuk bertahan dan membela diri. Ini terutama terjadi bila standar layanan terhadap pananganan komplain tidak jelas. Ini juga bisa terjadi, bila karyawan tidak memiliki empowerment atau front–line staff ragu-ragu siapa sesungguhnya yang menjadi atasannya, pelanggan atau manajemennya. Penanganan komplain akan lebih efektif apabila kemudian front-line staff mampu mencari informasi dari pelanggan. Hal ini penting sebagai dasar untuk memberikan solusi yang tepat. Selain itu, informasi yang diperoleh akan sangat berguna bagi perusahaan untuk memperbaiki standar layanan atau langkah-langkah perbaikan secara internal di masa mendatang. Pelanggan yang sudah mulai reda kemarahannya, biasanya cukup mudah untuk diminta informasi lebih lanjut.Setelah itu, pelanggan biasanya akan minta kepastian bahwa perusahaan tidak akan melakukan hal ini lagi. Jadi, kata “terima kasih”, “maaf”, perlu diikuti, ” kami berjanji hal tersebut tidak terulang lagi”.

Yang paling penting dari semua kiat ini adalah langkah kongkret terhadap penanganan komplain dan harus dilakukan secepat mungkin. Waktu adalah faktor penting dan sangat menentukan dalam penyelesaian komplain.
Lalu, dari manakah kita tahu bahwa penanganan komplain yang dilakukan oleh karyawan kita efektif? Tidak ada cara lain kecuali melakukan pengukuran melalui suatu riset pasar. Salah satu riset pasar yang dapat dilakukan adalah dengan menggunakan decision tree. Dalam hal ini, pelanggan pertama-tama dikelompokkan dalam dua bagian, yaitu mereka yang mempunyai problem dan pelanggan yang tidak mempunyai problem. Dari responden yang mempunyai problem, kemudian dibagi menjadi dua kelompok, yaitu responden yang melakukan komplain dan responden yang tidak melakukan komplain. Akhirnya, responden yang melakukan komplain, dibagi dalam dua grup, yaitu mereka yang sudah mendapatkan tindakan penyelesaian dan mereka yang merasa bahwa tidak ada tindakan penyelesaian dari perusahaan. Kemudian, tingkat kepuasan dari setiap grup pelanggan diukur dan dianalisis.

Dari hasil analisa seperti ini, perusahaan diharapkan mampu untuk mengidentifikasi dua hal. Pertama, sejauh manakah perusahaan sudah dipersepsi menyelesaikan komplain? Kedua, apakah mereka yang komplain relatif lebih puas dibandingkan dengan mereka yang tidak komplain? Berdasarkan survei yang dilakukan oleh Frontier, perusahaan dikatakan sudah menyelesaikan pekerjaan komplain secara baik, apabila sekitar 90% pelanggan yang komplain mengatakan “ya”. Ada kemungkinan bahwa tingkat kepuasan pelanggan yang komplain dan tertangani dengan baik akan lebih tinggi dari mereka yang tidak pernah mempunyai problem. Apabila hal ini terjadi, perusahaan tersebut dapat dikatakan mempunyai kemampuan yang sangat efektif dalam menangani komplain. Bagi mereka, komplain adalah kesempatan yang terbaik untuk meningkatkan kepuasan pelanggan. Untuk mencapai hasil seperti ini, sungguhlah tidak mudah. Teori Kepemimpinan

Leadership: Teori Kepemimpinan

Kreiner menyatakan bahwa leadership adalah proses mempengaruhi orang lain yang mana seorang pemimpin mengajak anak buahnya secara sekarela berpartisipasi guna mencapai tujuan organisasi.

Sedangkan Hersey menambahkan bahwa leadership adalah usaha untuk mempengaruhi individual lain atau kelompok. Seorang pemimpin harus memadukan unsur kekuatan diri, wewenang yang dimiliki, ciri kepribadian dan kemampuan sosial untuk bisa mempengaruhi perilaku orang lain.

Genetic Theory

Pemimpin adalah dilahirkan dengan membawa sifat-sifat kepemimpinan dan tidak perlu belajar lagi. Sifat utama seorang pemimpin diperoleh secara genetik dari orang tuanya.

Traits theory

Teori ini menyatakan bahwa efektivitas kepemimpinan tergantung pada karakter pemimpinnya. Sifat-sifat yang dimiliki antara lain kepribadian, keunggulan fisik, dan kemampuan sosial. Karakter yang harus dimiliki seseorang manurut judith R. Gordon mencakup kemampuan istimewa dalam:
- Kemampuan Intelektual
- Kematangan Pribadi
- Pendidikan
- Statuts Sosial Ekonomi
- Human Relation
- Motivasi Intrinsik
- Dorongan untuk maju

Ronggowarsito menyebutkan seorang pemimpin harus memiliki astabrata, yakni delapan sifat unggul yang dikaitkan dengan sifat alam seperti tanah, api, angin, angkasa, bulan, matahari, bintang.

Behavioral Theory

Karena ketyerbatasan peramalan efektivitas kepemimpinan melalui trait, para peneliti mulai mengembangkan pemikiran untuk meneliti perilaku pemimpin sebagai cara untuk meningkatkan efektivitas kepemimpinan. Konsepnya beralih dari siapa yang memiliki memimpin ke bagaimana perilaku seorang untuk memimpin secara efektif.

a. Authoritarian, Democratic & Laissez Faire
Penelitian ini dilakukan oleh Lewin, White & Lippit pada tahun 1930 an. Mereka mengemukakan 3 tipe perilaku pemimpin, yaitu authoritarian yang menerapkan kepemimpinan otoriter, democratic yang mengikut sertakan bawahannya dan Laissez - Faire yang menyerahkan kekuasaannya pada bawahannya.

b. Continuum of Leadership behavior.
Robert Tannenbaum dan Warren H Schmidt memperkenalkan continnum of leadership yang menjelaskan pembagian kekuasaan pemimpin dan bawahannya. Continuum membagi 7 daerah mulai dari otoriter sd laissez - faire dengan titik dengan demokratis.

c. Teori Employee Oriented and Task Oriented Leadership - Leadership style matrix.
Konsep ini membahas dua orientasi kepemimpinan yaitu
- Kepemimpinan yang berorientasi pada pekerjaan dimana perilaku pemimpinnya dalam penyelesaiannya tugasnya memberikan tugas, mengatur pelaksanaan, mengawasi dan mengevaluasi kinerja bawahan sebagai hasil pelaksanaan tugas.
- Kepemimpinan yang berorientasi pada pegawai akan ditandai dengan perilaku pemimpinnya yang memandang penting hubungan baik dan manusiawi dengan bawahannya.

Pembahasan model ini dikembangkan oleh ahli psikologi industri dari Ohio State University dan Universitas of Michigan. Kelompok Ohio mengungkapkan dua dimensi kepemimpinan, yaitu initiating structure yang berorientasi pada tugas dan consideration yang berorientasi pada manusia. Sedangkan kelompok Michigan memakai istilah job-centered dan employee-centered.

d. The Managerial Grid
Teori ini diperkenalkan oleh Robert R.Blake dan Jane Srygley Mouton dengan melakukan adaptasi dan pengembangan data penelitian kelompok Ohio dan Michigan.

Blake & Mouton mengembangkan matriks yang memfokuskan pada penggambaran lima gaya kepemimpinan sesuai denan lokasinya.

Dari teori-teori diatas dapatlah disimpulkan bahwa behavioral theory memiliki karakteristik antara lain:
- Kepemimpinan memiliki paling tidak dua dimensi yang lebih kompleks dibanding teori pendahulunya yaitu genetik dan trait.
- Gaya kepemimpinan lebih fleksibel; pemimpin dapat mengganti atau memodifikasi orientasi tugas atau pada manusianya sesuai kebutuhan.
- Gaya kepemimpinan tidak gifted tetapi dapat dipelajari
- Tidak ada satupun gaya yang paling benar, efektivitas kepemimpinan tergantung pada kebutuhan dan situasi

Situational Leadership

Pengembangan teori ini merupakan penyempurnaan dari kelemahan-kelemahan teori yang ada sebelumnya. Dasarnya adalah teori contingensi dimana pemimpin efektif akan melakukan diagnose situasi, memilih gaya kepemimpinan yang efektif dan menerapkan secara tepat.

Empat dimensi situasi secara dinamis akan memberikan pengaruh terhadap kepemimpinan seseorang.
- Kemampuan manajerial : kemampuan ini meliputi kemampuan sosial, pengalaman, motivasi dan penelitian terhadap reward yang disediakan oleh perusahaan.
- Karakteristik pekerjaan : tugas yang penuh tantangan akan membuat seseorang lebih bersemangat, tingkat kerjasama kelompok berpengaruh efektivitas pemimpinnya.
- Karakteristik organisasi : budaya organisasi, kebijakan, birokrasi merupakan faktor yang berpengaruh pada efektivitas pemimpinnya.
- Karakteristik pekerja : kepribadian, kebutuhan, ketrampilan, pengalaman bawahan akan berpengaruh pada gaya memimpinnya.

a. Fiedler Contingency model
Model ini menyatakan bahwa gaya kepemimpinan yang paling efektif tergantung pada situasi yang dihadapi dan perubahan gaya bukan merupakan suatu hal yang sulit.
Fiedler memperkenalkan tiga variabel yaitu:
- task structure : keadaan tugas yang dihadapi apakah structured task atau unstructured task
- leader-member relationship : hubungan antara pimpinan dengan bawahan, apakah kuat (saling percaya, saling menghargai) atau lemah.
- Position power : ukuran aktual seorang pemimpin, ada beberapa power yaitu:

-> legitimate power : adanya kekuatan legal pemimpin
-> reward power : kekuatan yang berasal imbalan yang diberikan pimpinan
-> coercive power : kekuatan pemimpin dalam memberikan ancaman
-> expert power : kekuatan yang muncul karena keahlian pemimpinnya
-> referent power : kekuatan yang muncul karena bawahan menyukai pemimpinnya
-> information power : pemimpin mempunyai informasi yang lebih dari bawahannya.

b. Model kepemimpinan situasional 'Life Cycle'

Harsey & Blanchard mengembangkan model kepemimpinan situasional efektif dengan memadukan tingkat kematangan anak buah dengan pola perilaku yang dimiliki pimpinannya.

Ada 4 tingkat kematangan bawahan, yaitu:
- M 1 : bawahan tidak mampu dan tidak mau atau tidak ada keyakinan
- M 2 : bawahan tidak mampu tetapi memiliki kemauan dan keyakinan bahwa ia bisa
- M 3 : bawahan mampu tetapi tidak mempunyai kemauan dan tidak yakin
- M 4 : bawahan mampu dan memiliki kemauan dan keyakinan untuk menyelesaikan tugas.

Ada 4 gaya yang efektif untuk diterapkan yaitu:
- Gaya 1 : telling, pemimpin memberi instruksi dan mengawasi pelaksanaan tugas dan kinerja anak buahnya.
- Gaya 2 : selling, pemimpin menjelaskan keputusannya dan membuka kesempatan untuk bertanya bila kurang jelas.
- Gaya 3 : participating, pemimpin memberikan kesempatan untuk menyampaikan ide-ide sebagai dasar pengambilan keputusan.
- Gaya 4 : delegating, pemimpin melimpahkan keputusan dan pelaksanaan tugas kepada bawahannya.

Transformational Leadership

Robert house menyampaikan teorinya bahwa kepemimpinan yang efektif menggunakan dominasi, memiliki keyakinan diri, mempengaruhi dan menampilkan moralitas tinggi untuk meningkatkan karismatiknya. Dengan kharismanya pemimpin transformational akan menantang bawahannya untuk melahirkan karya istimewa.

Langkah yang dilaksanakan pemimpin ini biasanya membicarakan dengan pengikutnya bagaimana pentingnya kinerja mereka, bagaimana bangga dan yakinnya mereka sebagai anggota kelompok, bagaimana istimewanya kelompok yang akan menghasilkan karya luar biasa.

1. Gaya Kepemimpinan Otoriter / Authoritarian
Adalah gaya pemimpin yang memusatkan segala keputusan dan kebijakan yang diambil dari dirinya sendiri secara penuh. Segala pembagian tugas dan tanggung jawab dipegang oleh si pemimpin yang otoriter tersebut, sedangkan para bawahan hanya melaksanakan tugas yang telah diberikan.

2. Gaya Kepemimpinan Demokratis / Democratic
Gaya kepemimpinan demokratis adalah gaya pemimpin yang memberikan wewenang secara luas kepada para bawahan. Setiap ada permasalahan selalu mengikutsertakan bawahan sebagai suatu tim yang utuh. Dalam gaya kepemimpinan demokratis pemimpin memberikan banyak informasi tentang tugas serta tanggung jawab para bawahannya.

3. Gaya Kepemimpinan Bebas / Laissez Faire
Pemimpin jenis ini hanya terlibat delam kuantitas yang kecil di mana para bawahannya yang secara aktif menentukan tujuan dan penyelesaian masalah yang dihadapi.

Balanced Scorecard

The Balanced Scorecard is an approach that can be used by strategic marketing managers to control, and keep track of, key performance indicators. In fact the scorecard itself is designed to be wholly strategic since it contains long-term outcomes and drivers of success. There are four zones in a balanced scorecard namely financial, customers, business processes (or simply processes), and learning and growth. Each measure is part of a longer chain of cause and effect, and all of the measures eventually lead to outcomes (read on and this will become clearer). So the scorecard is 'balanced' in that outcomes are in balance with each other.

The benefit of the scorecard is that is overcomes short-term quick fixes, and gives the strategic marketing manager a straightforward overview of the organisation. In fact, a scorecard should ideally fit onto a single sheet of paper. In fact Kaplan and Norton (1992), the originators of Balanced Scorecard, describe it as the dials in an airplane cockpit.

Learning and Growth.

Learning and Growth deals with measures of corporate success in relation to how it learns as it develops over time. So if the company makes mistakes in any way, then it must learn from them and there must be mechanisms in place to make sure that happens. Growth also includes the way in which it generates leaders for the future and equips employees with the necessary skills that will ultimately sustain its business. Examples include skills sets, employee relations and satisfaction, and staff competences.

Internal Business Processes.

Internal business processes include all operations within the organisation. The measures would cover whether or not value is being delivered to target segments, and the value chain is tracked. Innovation and new product development would also be measured. Examples of internal business processes include Information Technology, manufacturing, marketing operations such as customer service, procurement and quality processes.

As marketers we are very concerned with our customers. We need to make sure that they are satisfied with every aspect of their experience with our organisation. We need to make sure that we not only recruit more new customers, but that we also retain them and extend new products and services to them. We also need to make sure that we are meeting the needs of our target segments. So here, examples of customer measures include customer retention and recruitment, their satisfaction and so on.

Financial.

Financial measures are vitally important for any business. A note of caution here, since traditional measures of financial success such as Return On Investment (ROI), and made secondary to 'shareholder value.' Shareholder value is the natural measure of success, and so it is prioritised. Information on customers, markets and technology is far more widely available today, so don't bogged down with old fashioned financial measures.

Resources, individuals and teams within a business are then aligned with the scorecard objectives, measures, targets and initiatives for each of the four areas of measurement.

A greater sense of practical realism can be seen in the work of Henri Fayol (1949) who outlined a series of 'principles of management' by which an organization might be effectively controlled.

1. Division of work. Fayol saw specialization as a natural human process, seen in every society. Repetition of the same function brings speed and accuracy, thus increasing output. If work is divided according to skill and technical expertise, each item of work can be given to the employee most able to deal with it.

2. Authority and responsibility. Fayol defined authority as 'the right to give orders and the power to exact obedience.' He emphasised the importance of linking authority to responsibility, which together required increasing judgement and morality at senior levels. He justified higher pay for commercial managers in comparison with senior civil servants since, in his view, the latter exercised authority without responsibility. In general, he concluded that 'responsibility is feared as much as authority is sought after, and fear of responsibility paralyses much initiative and destroys many good qualities.'

3. Discipline. Defined as obedience, application, energy, behaviour and outward marks of respect. Fayol regarded discipline as essential for for the smooth running of business without which an enterprise is unable to prosper. He attributed discipline to good leadership

4. Unity of command. 'For any action whatsoever, an employee should receive orders from one superior only. Such is the rule of unity of command (...) Should it be violated, authority is undermined, discipline is in jeopardy, order disturbed and stability threatened.' We will find in our later discussion that many modern concepts of organization are totally contradictory to Fayol's principle. Fayol regarded 'dual command' as one of the greatest sins of management, leading to uncertainty and hesitation on the part of subordinates and conflict between managers.

5. Unity of direction. 'One head and one plan for a group having the same objective.'

6. Subordination of individual interests to the general interest. There should be no conflict of interest between individual ambition and the well-being of the organization as a whole. This principle requires a firm but fair hand from superiors who should set a good example. It requires constant supervision.

7. Remuneration of personnel. Fayol looked for some basic principles in the method of payment:

* it shall assure fair remuneration;

* it shall encourage keenness by rewarding well-directed effort;

* it shall not lead to over-payment going beyond reasonable limits.

This remains a contentious area.

8. Centralization. Part of the 'natural order', Fayol considered that an element of centralization must always be present. He regarded the debate betwen centralization and decentralization to be one which had no precise solution.

9. Scalar chain (line of authority). The unity of command can lead to excessively chains of authority which hinder communication. Hierarchic organizations regularly insisted that departments communicated with each other only through their heads. This meant that the volume of work handled by a department mushroomed as items went up and down the chain in a game of 'pass the parcel'. Fayol rightly condemned this as inefficient and advocated a 'gang plank' arrangement whereby juniors involved in regular interactions with other departments dealt directly with each other, cutting out the hierarchy. Unwittingly, Fayol provided a key to modern organizations which he could not have conceived. As will be seen later, electronic gang planks have become so efficient that networked organizations are possible which no longer have any requirement whatsoever for layers of management.

10. Order. 'A place for everyone and everyone in his place.' For Fayol, this presupposed the resolution of 'the two most difficult managerial activities: good organization and good selection.' He saw the basic problem as the balancing of an organization's requirements with its resources. The larger the business, the more difficult this became:

'when ambition, nepotism, favouritism or merely ignorance, has multiplied positions without good reason or filled them with incompetent employees, much talent and strength of will and more persistence ... are required in order to sweep away abuses and restore order.'

11. Equity. In order to obtain commitment from employees, they must be treated equally and fairly.

12. Stability of tenure of personnel. A matter of proportion, but employees need a period of stability in a job to deliver of their best.

13. Initiative. Being allowed to think through a problem and implement a solution is a rewarding experience which increases motivation. Fayol cautions managers against the personal vanity which prevents them from allowing this opportunity to their subordinates.

14. Esprit de corps. 'Dividing enemy forces to weaken them is clever, but dividing one's own team is a grave sin against the business.'

Strengths, Weaknesses, Opportunites and Threats (SWOT).

SWOT analysis is a tool for auditing an organization and its environment. It is the first stage of planning and helps marketers to focus on key issues. SWOT stands for strengths, weaknesses, opportunities, and threats. Strengths and weaknesses are internal factors. Opportunities and threats are external factors.

In SWOT, strengths and weaknesses are internal factors. For example:A strength could be:

  • Your specialist marketing expertise.
  • A new, innovative product or service.
  • Location of your business.
  • Quality processes and procedures.
  • Any other aspect of your business that adds value to your product or service.

A weakness could be:

  • Lack of marketing expertise.
  • Undifferentiated products or services (i.e. in relation to your competitors).
  • Location of your business.
  • Poor quality goods or services.
  • Damaged reputation.

In SWOT, opportunities and threats are external factors. For example: An opportunity could be:

  • A developing market such as the Internet.
  • Mergers, joint ventures or strategic alliances.
  • Moving into new market segments that offer improved profits.
  • A new international market.
  • A market vacated by an ineffective competitor.

A threat could be:

  • A new competitor in your home market.
  • Price wars with competitors.
  • A competitor has a new, innovative product or service.
  • Competitors have superior access to channels of distribution.
  • Taxation is introduced on your product or service.

A word of caution, SWOT analysis can be very subjective. Do not rely on SWOT too much. Two people rarely come-up with the same final version of SWOT. TOWS analysis is extremely similar. It simply looks at the negative factors first in order to turn them into positive factors. So use SWOT as guide and not a prescription.

Simple rules for successful SWOT analysis.

  • Be realistic about the strengths and weaknesses of your organization when conducting SWOT analysis.
  • SWOT analysis should distinguish between where your organization is today, and where it could be in the future.
  • SWOT should always be specific. Avoid grey areas.
  • Always apply SWOT in relation to your competition i.e. better than or worse than your competition.
  • Keep your SWOT short and simple. Avoid complexity and over analysis
  • SWOT is subjective.

Once key issues have been identified with your SWOT analysis, they feed into marketing objectives. SWOT can be used in conjunction with other tools for audit and analysis, such as PEST analysis and Porter's Five-Forces analysis. Do you need a more advanced SWOT Analysis?

Some of the problems that you may encounter with SWOT are as a result of one of its key benefits i.e. its flexibility. Since SWOT analysis can be used in a variety of scenarios, it has to be flexible. However this can lead to a number of anomalies. Problems with basic SWOT analysis can be addressed using a more critical POWER SWOT.

Example 1 - Wal-Mart SWOT Analysis. Strengths - Wal-Mart is a powerful retail brand. It has a reputation for value for money, convenience and a wide range of products all in one store.Weaknesses - Wal-Mart is the World's largest grocery retailer and control of its empire, despite its IT advantages, could leave it weak in some areas due to the huge span of control.Opportunities - To take over, merge with, or form strategic alliances with other global retailers, focusing on specific markets such as Europe or the Greater China Region. Threats - Being number one means that you are the target of competition, locally and globally.

Example 2 - Starbucks SWOT Analysis. Strengths - Starbucks Corporation is a very profitable organisation, earning in excess of $600 million in 2004.Weaknesses - Starbucks has a reputation for new product development and creativity. Opportunities - New products and services that can be retailed in their cafes, such as Fair Trade products. Threats - Starbucks are exposed to rises in the cost of coffee and dairy products.

Example 3 - Nike SWOT Analysis. Strengths - Nike is a very competitive organisation. Phil Knight (Founder and CEO) is often quoted as saying that 'Business is war without bullets.'Weaknesses - The organisation does have a diversified range of sports products. Opportunities - Product development offers Nike many opportunities. Threats - Nike is exposed to the international nature of trade.

Example 4 - Indian Premier League (IPL) SWOT Analysis. Where will you find the Mumbai Indians, the Royal Challengers, the Deccan Chargers, the Channai Super Kings, the Delhi Daredevils, the Kings XI Punjab, the Kolkata Knight Riders and the Rajesthan Royals? In the Indian Premier League (IPL) - the most exciting sports franchise that the World has seen in recent years, with seemingly endless marketing opportunities (and strengths, weaknesses and threats of course!).

Example 5 - Bharti Airtel SWOT Analysis. Weaknesses - An often cited original weakness is that when the business was started by Sunil Bharti Mittal over 15 years ago, the business has little knowledge and experience of how a cellular telephone system actually worked. So the start-up business had to outsource to industry experts in the field.
